Digital transformation planning & rollout

Led cross-functional planning for digital transformation initiative, establishing roadmap and change management framework.

The Challenge

Leadership had committed to "digital transformation" but the term meant different things to different departments. IT saw it as cloud migration, Marketing wanted new tools, and Operations needed process automation. Without a shared definition and roadmap, budget discussions turned into turf battles.

The Approach

I started by running stakeholder interviews to understand what problem each group was actually trying to solve. The shared theme was: current systems couldn't scale with the business. From there, I facilitated workshops to define:

  • What success looks like (measurable outcomes, not just tool adoption)
  • Sequencing (which changes needed to happen first)
  • Change management (how to bring people along)

The Solution

We structured the transformation into three waves:

  1. Foundation (Year 1): Core infrastructure and data consolidation
  2. Enablement (Year 2): Tools and automation for high-impact workflows
  3. Optimization (Year 3): Advanced analytics and process refinement

Each wave had clear success criteria and learning checkpoints. Critically, we piloted new tools with volunteer teams before mandating adoption.

The Results

  • Shared roadmap: All departments aligned on sequencing and priorities
  • Budget clarity: Eliminated redundant tool purchases
  • User adoption: Pilot-first approach led to 90%+ adoption rates vs. typical 60%

What I Learned

"Transformation" fails when it's technology-led rather than outcome-led. Starting with the problem — not the solution — creates buy-in and reduces resistance.
